Do you truly feel the impact of lean in the operations you manage? Can you measure your organization’s lean maturity level and report it with concrete data? Or do you believe you have become lean only through the indicators on visual boards?

Pursuing efficiency is at the core of lean principles. However, measuring whether your operations are truly lean requires more than superficial observation. In this article we examine the key indicators that can help you assess the real lean efficiency of your processes. By understanding these indicators and their results, you can make informed decisions to optimize your operations for maximum efficiency and competitiveness, and always keep your operational excellence roadmap up to date.

1. Cycle Time and Lead Time

Lean operations must certainly improve your current cycle times, the delivery time of the product to the customer, and the lead time from supplier to manufacturer. If you start with the right data in the VSM work on the product group you began with as a pilot, you can see the effect of the techniques you put in place on these parameters.

2. Work-in-Process (WIP) Inventory

If your changeover times are long, your intermediate stock quantities will be high. Evaluate the amount of unfinished work within production. A decrease in WIP will speed up the production flow. A faster production flow will speed up lead time.

3. Value-Adding and Non-Value-Adding Work Ratios

Separate the activities that add value directly to the final product or service from those that do not. Minimizing waste and non-value-adding activities will increase efficiency and the value on the product.

4. First Time Through (FTT)

The time and quantity produced until the first approved product is obtained is scrap, that is, waste. Evaluate the percentage of products that meet quality standards the first time. Higher FTT rates will both raise the quality level and reduce the duplicate labor problems we call rework.

5. Takt Time Alignment

Track when customers want to receive products. Working with a just-in-time focus means managing customer lead time correctly. But there is not just one customer, so knowing the takt time per product means knowing the selling rate of each product. Using takt time, you can align all operational processes with customer demand. With planning done this way, you can increase your inventory turnover and optimize resource use.

6. Visual Management and 5S

You can measure the organization and cleanliness of your workspace through visual management and 5S activities. With 5S audits you can improve 5S performance by setting target scores and ideal areas.

7. Kaizen – Creative Suggestion System

Kaizen is an important activity for improvement and floor motivation. With kaizen and problem-solving metrics per person, you can continuously track the effectiveness of your kaizen system and evaluate its outputs. Also, if a metric is set for the gains obtained from kaizen, the improvements achieved through kaizen will become tangible.

8. Unplanned Downtime

First of all, all the topics that make up downtime must be measurable separately. Setup, breakdowns, minor stoppages and speed losses should be tracked separately. If you can also measure the OEE parameter, which everyone shares an understanding of, correctly, you can follow the results of improvements from the progress in OEE results as well.

Improvements in changeover times should be tracked with a separate metric and encouraged with continuously updated targets.

9. Productivity:

You can increase output per man-hour through cycle time improvements or by making the workforce within the line more flexible. With this parameter you can track the results lean systems deliver as a cost topic.

10. Operational Excellence Level

By tracking your maturity level periodically during system setup, you can see where the system gets stuck and in which areas it needs development.

Make your criteria harder in lean maturity assessments. That way the assessment result will always present you with a better perspective. A culture of improvement encourages continuous efficiency gains.

It is important that every system you set up and every activity you carry out, once approved by management, has a positive effect on cost, quality, operational efficiency and employee motivation. This effect should also be trackable visually. Only transformation projects managed this way can deliver serious outcomes to all stakeholders and fully achieve cultural transformation.

A transformation program built on these indicators contributes to sustainable operational excellence, allowing your organization to thrive in competitive markets and deliver value to customers, minimizing waste and maximizing efficiency.
