As production volume grows, new machines arrive, work-in-process inventory builds up, temporary storage areas appear, material handling routes get longer and operations drift apart.

Approach: We Designed the Flow First, Then the Layout

Our goal was not to build a new building but to create a flow system that could produce more under the same roof. We started the project not by moving machines but by analyzing the production flow.

  • Value stream mapping (VSM): The material flow was examined end to end; waiting, transport movements and work-in-process inventory were made visible.
  • One-piece flow: The layout was redesigned around flow rather than process; products were organized to follow the shortest and most uninterrupted path.
  • Layout optimization: About 70% of the total machine park was repositioned; every move was planned to speed up the flow.
